各位前輩好。
今天帶了2個月的同事,跟我說他很不適應。我想他可能又要陣亡了吧
先說背景。我在一軟體公司上班,擔任國外業務,目前是部門小主管,帶一個國外業務一個國際行銷。
過去1年多來,陸續帶了幾個新人,2個未滿試用期,一個5個月時離職。目前這是第4個。
我本身71年次,最近2個業務新人年紀較小,75/76左右。所以我提醒自己要放慢腳步,不要一下丟太多東西或設太高目標,以免嚇跑新人。
由於公司產品是政府用或商用軟體,不好學,新人一開始都會有障礙。所以我付出很多心力帶人,分享經驗,希望他們可以避免走不必要的路。
今天,新人跟我說,我的方式跟公司產業、做法他都很不適應。
例如,我會幫他看信,再提醒他那邊可以改善,那邊寫的好等等,他覺得雖然我在幫他教他,他還是覺得沒必要。(但有的信明顯有錯或是tone 不對,不可能直接寄出阿!)
另外,他希望可以準時下班。雖然還是新人還在學習,但一天8小時就快到極限了。我跟他說沒有問題,畢竟他手上還沒有客戶要跟進。
前幾天,因為電腦問題,他加到8點多。隔天請整天假說是感冒。我當然同意,而且那幾天很冷,我請他好好保重。
今天他說,因為看我每天都會回完客戶的信再下班,他覺得壓力很大,
所以那天才加那麼晚。
導火線可能是早上他在玩手機,我提醒他公司規定,上班不能上臉書。他很訝異回說,還沒9點也不能嗎?
我說不太好,畢竟他是還在學習的卻新人,而且大家都開始工作了,請他中午休息再上。
諸如此類的,他覺得我管太多,但也覺得我沒錯,只是他以前的產業性質(消費性產品)跟團隊風格(主管都不理他)跟現在很不同。
還有他希望我腳步再慢,他覺得自己表現不錯,但是想好好學習,再開始開發市場或處理業務。
鑒於之前的經驗,我這次放慢步調,幾乎是用新鮮人的腳步帶他。
當然有可能我待很久了,想法會比較快。例如,有時討論一些客戶的信,問他記不記得香港客戶說xxxx..或秘魯客戶也提過類似xxxx的內容,他會說沒印象。
他覺得我每天回1、20封信,他看完頭都昏了
但是我的想法是,這是讓他學習產業跟業務的方式,應該要自己花時間學習。公司也不可能每月付幾萬的薪水,讓新人每天看看信,找找資料,還要派同事培訓,就這樣渡過好幾個月吧?
總之,我請他再想想需要我怎樣調整,同時也跟他說,很高興他提出來討論(而不是像之前的人直接離開)。希望我們好好溝通,互相配合。但他似乎是想放棄了。

想請問大家,是否我標準應該再降低,還是請老闆找下一個了呢?
我個人工作的確要求滿高,也偶爾會犯錯、例如說了A 但思考後覺得不好,又請同事改成B 方法,或調整時間。
現在幾乎還沒對新人設定目標呢,雖然他就抱怨連連了,呵。
說了一堆,想請問各位前輩,我應該如何修正才留的住人才? 是我已經30歲所以不懂年輕人的想法? 還是我們只是運氣不好找了幾個草莓?
